• A Leadership Screw Driver: The 90 Day Improvement Plan

    I was talking with first-line supervisors in a utility company about how to deal with poor performing employees.

    “You’ve gotta put the screws to him!” suggested one supervisor to his colleague who was having trouble managing one particular poor performer.

    “I’ve put so many screws to him he’s dead weight!” the supervisor replied.

    We all knew what “putting the screws to him” meant – using rewards and punishments to force change in behavior.

    The trouble is, rewards and punishments are the least effective ways of dealing with poor performers. That’s because poor performers are usually smart, motivated, and tenacious – when it comes to poor performing.

    To change the behavior of poor performers, avoid the outside-in approach of rewards and punishments and cultivate an inside-out approach.

    Aesop understood that. There is the Aesop’s fable of the wind and sun competing to see who can remove a coat from a man. The wind tries to blow the coat off, but the man clutches it tightly to his body. Then the sun grows hotter, and the man, perspiring heavily and getting hotter and hotter, gladly rips the coat off.

    The leadership lesson is clear: You can bluster and blow to get somebody to accomplish a task, but that’s not as effective as setting up a situation in which the person gladly does it.

    Here is a way to deal with poor performers using Aesop’s lesson: the 90-Day Improvement Plan. A business leader tells me that he uses such plans as tools for change. Each plan is comprised of two pages: the first page pointing out that the individual must improve and the second page detailing the precise ways that improvement must take place.

    “Be specific about improvement,” he says. “For instance, one leader I gave an Improvement Plan to was very bright but was not getting results. He tended to deal with future, strategic issues; whereas our business wants results now, preferably yesterday. We identified specific ways he could improve his performance in getting results, such as precise calls to make and exact, quick-closing targets to pursue.”

    The objective of 90-Day Improvement Plans should not be to get rid of people. “Their objective is to improve performance,” he says. “Though I do write on the first page, ‘If the objectives are not met, further actions, including dismissal, can be taken.’”

    He sometimes combines Improvement Plans with the force-ranking of all his leaders into a 20/60/20 continuum. The bottom 20 percent get the Plan. He says, “My objective is to have the bottom 20 percent be indispensable leaders.”

    Mind you, in developing a 90-day Improvement Plan, keep Aesop’s fable in mind and seek not compliance but commitment. The Improvement Plan must not be imposed from without but agreed upon. Here is a four-step process to do that.

    First, all parties must agree to develop a 90-Day Improvement Plan. If people are forced to do it, it won’t work as it should.

    Second, ask the poor performers to describe what should be in it. Remember, you can veto any suggestions. However, it is best if its key components come from the other people. Only after they have run out of suggestions do you incorporate yours.

    Third, develop the Plan together, and agree on its action steps.

    Fourth, implement it. Have weekly or bi-weekly meetings to insure the Plan is being carried out.

    If the Plan is forced upon someone, it becomes just another screw, another imposed reward/ punishment. However, if it is put together with mutual consent, indeed with mutual enthusiasm, it becomes the screw driver by which poor performers may very well gladly put the screws into themselves.

    Have you tried creative loafing? It is a good excuse to relax, and also a great way to come up with new ideas and solutions to problems. How does one creatively loaf? Just relax, open your mind, and use one of the many idea-generating techniques.

    A Creative Loafing Technique

    My favorite technique is one that is best for generating new ideas rather than solving specific problems. It can be used in any area of life. It is simply the imagining of new applications for existing ideas.

    Once, while laying on the couch, I saw an advertisement for a company that uses a dog to find mold in your house. You may know that dogs can be trained to sniff out almost anything. There was even a news story a year or two ago about a dog that could detect if you had cancer.

    What was my first thought? “I wonder what else dogs could find by smell?” The first idea that came to mind was to use dogs to find other pets. They find lost people so well, so why not have a service to find lost pets? just one sniff of the cats favorite rug, and the dog is on the trail.

    A Creative Loafing Example

    You can certainly use your relaxing times to just randomly ponder things, but why not put creative loafing together with a good idea-generating technique. Then you can lay under a tree and have an endless stream of creative new ideas. For this “new-application technique,” just start with the essence of the idea, and look for new ways to use it.

    For example, you might lay there and think about the pneumatic tubes that deliver your money and papers at a bank’s drive-through. The essence is a cartridge that delivers things through a tube using air pressure. I imagine the same thing would work for human transport. Could you ride “the tube” to the next city, or maybe make this into an amusement park ride?

    Look other aspects of an idea too. For example, these tubes allow several customers to be waited on at once. Where else do they need this? A fast food drive through comes to mind. Perhaps pneumatic tubes would spill drinks, but the idea of multiple car lanes can be used. Several drive-through windows, radiating out like spokes, at different angles, would allow three different lines of cars.

    Being happy is easy when life is going well; but what about when circumstances spin out of control and bad things happen one right after another.

    When we are mad, we are consuming our energy and time on negative forces that may or may not prove results. Anger is an emotion that we all have and when we use anger to our advantage, it often takes us further than blowing up in an uproar.

    Anger that strikes, hits, punches, curses, assaults emotions and so forth are negative anger that causes more problems. Dealing with emotions and anger is never easy when we have probable cause to become ignited. When others hurt our feelings, attack our intellect, and take advantage of us it can upset anyone.

    We are facing problems that include, anger, prejudice, mental illnesses, substance abuse and crime everyday. However, negative anger can only hurt and rarely help anyone. Instead of resolving their problems, they added more problems to everyone’s life. See when you expose uncontrolled anger, you are not only hurting yourself but you are hurting other people as well.

    Anger is increasingly causing more problems for our entire world. Since we are dealing with terrorist, serial murders, child and spouse abuse and other types of violence, we know that the world is heading for disaster unless someone comes up with the master plan to deal with all the anger surfacing the earth.

    We can see anger has interrupted many lives and continues as we engage in wars. We have professional leaders that are unable to deal with anger since when a problem occurs violence is the ultimate result. We can also look back in history and review the other wars that plagued our system. The wars always affect us all in some way. It affects the economy, the environment, parents, teachers, children and anyone that is touched by anger.

    If we are going to get ahead in life, we have to find a way that deals with anger on all individualities. Anger is a sign of mental illness, substance abuse and common society. Some of us act out violently while others of us find a more suitable way to deal with our problems. If we use anger positively we are sure to have a much more productive life. In a way, we all rely on each other whether it is directly or indirectly. If you have a problem with anger, there are anger management classes to rely on, or mental health experts waiting to help you deal with your anger.

    If you have substance abuse issues that contribute to anger then alcohol and drug classes are free of charge to help you learn how to deal with your stress and anger. The people that attend most of these meetings have their own problems and have found a way to deal with them more effectively.

    Anger rules the world at this point since we are all touched by the violence that plagues our system, but if we all take the first step to dealing with our emotions and anger then our lives will benefit us all.   • Check Your Confidence Levels

    Would you like to be confident? Your answer may be – yes; I do want to be confident. However, this answer lacks the impact. It is too generalized. Just like everybody wants to do well in life and be rich but not many ever realize this wish. This is because to actually get somewhere in life, you need to quantify your confidence. You need to define the task for which you need to be confident so that you can execute it successfully.  A mere wish to be confident won’t take you anywhere. The dream must have a deadline as well!

    Self Confidence might mean different things to different people groups. For a child, it might mean to be able to recite the poem to her teacher the next morning. For a business executive, it might mean to be able to present the business report to the Board of Directors.     If you happen to answer these questions with a Yes, you seem to have a confidence crisis that might become an obstacle in successfully executing your tasks. The very fact that you are aware of your confidence rating makes you ready to take further action and work towards eliminating the negative effects of low confidence levels and work towards building your self confidence.

    Here are some more questions you may answer:

    1. Have you accomplished anything in the past?
    2. Are you the one to go ahead and break the ice at a new place or wait for someone else to initiate a discussion?
    3. Do you feel you are well respected by others?
    4. Do you think you have the potential to succeed?
    5. Are you a happy and loving person?
    6. Are you satisfied with your career graph?
    7. Are you satisfied with your skills and qualifications?
    8. Do you feel in control of your life?
    9. Do you imagine yourself to be more successful five years from now?
    10. Do you feel that you are a worthwhile person?

    If you happen to answer most of these questions with a NO, you have LOW self-confidence levels.

    However, a YES is never decisive and a NO is never final. One needs to constantly maintain the good points and work towards converting bad points into good points. And the good news is that it is very much possible. It’s important that you honestly answer the questions above, since only when you realize the present status of your self-confidence would you be working towards building self-confidence or maintaining and increasing your present levels.

    We all have to adapt to the many changes that go on in our life, environment, in the workplace, cultures, and economy. It is often difficult to keep up with the rapid changes, let alone adapting to the shifts that take place each day. All these changes affect our life. It affects many people’s life for the worst simply because they lack self-determination. Building self-determination will give you the strength that you need to adapt to these changes. Adapting to new situations is never easy, but when you have self-determination, you can have more control over your life. There are many ways to build self-determination.

    Interestingly enough, in recent studies, it was found that those unemployed are often excitedly anticipating something good and will often place greater value on work than those that have a job. It was discovered that many of the unemployed had the likeliness of holding jobs longer than those that already had jobs.

Often these people that focus on their goals have higher drives than those that do not have goals. According to reports, what drives them is their desire to reach the goals and take delivery of the benefits. Some people believe that this is a social learning approach.     Instead of waiting for great experiences to fall in your lap, create your own rich life experiences.

    Rich Life Experiences are experiences you create for yourself from a state of purpose. In other words, you decide what kind of experience you wish to have and then you make it happen!

    For instance, if you’re someone who loves fine wines, create opportunities for yourself to learn more about different kinds of wines. Visit local wine tasting events and when you out grow that experience plan a trip to California’s wine country or take a class from a world renowned wine expert!

    Rich life experiences occur when you take something you’re passionate about and find ways in which you can fully immerse yourself in your passion.

    Creating rich life experiences for yourself will allow you to live life fully.

    3. Keep Life Simple

    LIVING WELL does not equal DOING MORE. On the contrary, living well may require you to cut way back and focus your time and attention on just a few select parts of your life.

    Two great questions that will help you keep it simple are:

    • What do I really want?
    • If I could do anything, be anything or have anything I wanted, what would I do, be or have?

    Now, brainstorm a list of at least 25 things. Then see if there are groups of themes in your list. For example, if you write down you want to travel to Paris, Africa and China; you can group all of these together under TRAVEL!

    The themes you see on your list will give you a place to start focusing your attention.

    Focusing your attention will give you more energy to do the things you really want to do because you won’t be pulled in too many directions doing things you don’t really want to do.

    For maximum efficiency, pick only two or three things from your list to focus your attention on at any given time and then give those few things your all!

    You can live well. Decide what living well means to you, learn how to get what you want, create rich life experiences for yourself and keep life simple.

With the hustle and bustle of everyday life, they get caught up with the day to day activities. Most people are on survival mode. They are living for the present only. They are busy from morning to night, making ends meet and making sure they and their family are fed. Sadly, most people do not plan for their future. They may plan for the immediate future but certainly not set goals for where they want to be in twenty or thirty years.

    The reality is that if we do not set goals and set our priorities in life, we are going to wake up one day and realize that we have not accomplished much in life. Without goals, we wander aimlessly through life. The truth is we are always going to be busy and if we do not prioritize our actions we may find that at the end of the day we have nothing to show. Do not mistake being busy with being productive. You can be busy every day and not accomplish much.

    Something magical happens when we set goals. Goals focus attention towards goal-relevant activities and away from goal-irrelevant activities. When we have a goal, we focus our time, energy and talent on what we want to accomplish instead of squandering our lives away. The next time you are about to do something, ask yourself, “Does it move me closer or move me away from my goal?” Make sure you minimize the activities that move you away from your goal and embrace activities that get you going towards your ultimatum.

  • Breaking Down Your Goals

    A wise Chinese sage once said, “A journey of a thousand miles begins with a single step.”

    Wise words? But what do they mean to someone who is trying to achieve their goals in life? That’s what we’ll be talking about in this article.

    I am sure that you have some big goals in your life. Perhaps you want a mansion in the countryside, a sports car, or your own boat.

    I am also sure that you may well be looking at this goal and thinking “How the hell am I going to get that?”

    And this is where our wise philosopher comes into play.

    Pick one of your major goals that you don’t know how to achieve and examine it more closely. Think about the goal and you will realise that it is made up of a number of smaller goals, each of which is in turn made up of other smaller goals.

    Grab a piece of paper, write down a major goal at the top, and below it, write down the steps you can take to achieve this goal. In effect, each of these steps represents a mini-goal, and each of these mini-goals can be broken down further if necessary into more manageable chunks.

    Do not become obsessed with achieving each minor step on your way to the major goal. You may find that some steps can be skipped, some become unnecessary, and that new steps appear. Review these minor steps regularly as they will change often.

    Now you’ve just done this quick exercise, and you should never leave the scene of a decision without taking some action, so go do something to get yourself on the path to your goal!

    An example may be that you want to buy a farm in the country. You know nothing about farms. You may break your goal down into something like:

    1) Find out about farming – is it for me and what does it involve?
    2) What sort of farms are there and which type do I want?
    3) What is the best area for the type of farm that I want?
    4) How much money do I need to buy the farm

    Now you realize, that the journey towards a goal starts with a single step, and is made up of many steps.
